    The honest version

    An SMMA sells social media services to businesses on a monthly retainer: content, paid ads, community management, or some bundle of those. The model is real and plenty of people run profitable ones. It is also the single most oversold business model on the internet, and most of what is written about it is written by people selling courses about it rather than running one.

    The genuine appeal is that startup costs are close to zero and you can charge before you have any infrastructure. The genuine difficulty is that this is equally true for everyone else, so the only durable moats are a narrow niche and a repeatable way to find clients.

    What the model is

    Recurring monthly retainers for a defined scope of social media work. Retainers rather than projects is the whole point, because project work means starting from zero every month.

    Why the niche decides everything

    A generalist agency competes with every other generalist agency on price. An agency that only serves one industry can reuse creative, quote faster, show relevant results, and charge more. Narrowing feels like shrinking your market and is the highest-leverage decision in the model.

    What actually kills them

    Not fulfilment. Client acquisition. Most agencies that close in year one could deliver the work fine and never built a repeatable way to find the next client. Referrals and one lucky channel carry you for about six months, and then the gap shows.

    The churn problem nobody mentions

    Retainers churn. If your average client stays five months and it takes you two to replace one, you are running to stand still. Track average client lifetime from the first month, because it changes what you can afford to spend acquiring one.

    Where cold outreach fits

    Nearly every agency starts with cold outreach because it is the only channel that works before you have proof or an audience. Cold email is the default and the most saturated. Reaching business owners where fewer people are messaging them is the cheaper version of the same motion.

    Is it dead?

    No, and the question is usually asked about the wrong thing. The easy version, where you charge $2k a month to run generic ads with no track record, is a lot harder than it was in 2019. Specialist agencies with real results are doing fine, which is what tends to happen to any market as it matures.

    Specific enough to list twenty target businesses by name. Dentists in one metro, Shopify skincare brands, B2B SaaS under $2m ARR. If you cannot list twenty, it is not a niche yet.

    Sell one thing, not a menu

    One service with a clear before and after. Menus are for agencies with a delivery team. A menu at the start means you never get good at anything and cannot quote quickly.

    Get the first client cheaply or free

    You are buying a case study, and a case study is worth more than the first retainer. Say so out loud rather than discounting silently, because a stated trade keeps the price anchor intact.

    Build one repeatable acquisition channel

    One that works without referrals or luck. This is the step that separates agencies still running in year two from the rest, and it is almost always the step that gets skipped.
